Agentic AI, RPA or workflow automation: which does your process need?

Agentic AI, RPA or workflow automation: which…

AI agents are the automation everyone is talking about. But for most business processes, an agent on its own isn’t the answer. The best results usually come from three technologies, each doing the job it’s best at.

  • Workflow automation connects systems through their APIs using fixed rules. It’s fast, cheap to run and easy to audit, and best for predictable steps with structured data.
  • RPA (robotic process automation) clicks through screens the way a person would. It’s useful for older systems with no API, but it breaks when those screens change.
  • Agentic AI reads emails and documents, works out what’s needed and decides the next step. It handles variation that would otherwise need hundreds of rules, but it costs more per run and needs guardrails.

Take accounts payable. An AI agent reads supplier invoices in any format. Workflow automation matches them against purchase orders and routes approvals. RPA updates a supplier portal that has no API. A person approves the exceptions.

To decide which fits each step, ask four questions:

  • Is the input structured?
  • Does the system have an API?
  • Is the path predictable?
  • What does an error cost?

The most common mistake is using an AI agent where a simple rule would do the job more cheaply and reliably.
